Modern People Ops: Replacing Annual Reviews and Streamlining Full & Final Settlements

Ask any operations lead where their human resources process breaks down, and they will rarely say recruitment or payroll setup.

The two real operational money pits are:

  1. The Annual Performance Review: A tense, backward-looking exercise in December that rates twelve months of complex work using three weeks of recent memory.

  2. The 45-Day Exit Settlement: A slow-motion administrative crawl of signed papers, untracked hardware, disputed leave balances, and delayed paychecks that frustrates departing staff and leaves company security open.

Fixing these two workflows requires turning static, once-a-year routines into ongoing, automated operations.

The Flaw in the 12-Month Performance Review

The traditional annual appraisal model—especially forced-ranking bell curves—was built for factory lines with predictable, unvarying tasks. In knowledge and field organizations, it causes predictable problems:

  • Short-Term Memory Bias: When a manager sits down to write an evaluation in November or December, 80% of their rating reflects what the employee accomplished or struggled with over the last month. High performers who have a rough November get penalized; underperformers who close a big deal in late October get promoted.

  • Goals Go Stale: Targets drafted in Q1 are usually irrelevant by Q3 because customer demands, product roadmaps, and business plans shift. Forcing workers to justify numbers against obsolete benchmarks wastes everyone's time.

  • The "Too Late" Problem: If an employee veers off track in March, waiting until the end-of-year review to discuss it means nine months of wasted productivity and missed coaching opportunities.

What Continuous Performance Tracking Actually Involves

Fixing performance reviews does not mean running full appraisals every single month. It means setting up a lightweight, ongoing rhythm:

    • Dynamic 90-Day Milestones (OKRs): Set targets that reflect the current quarter. If company priorities shift mid-year, team milestones adjust immediately, keeping evaluations aligned with what actually matters to the business.

    • Documented Bi-Weekly 1:1 Notes: Managers and team members hold a 20-minute catchup every two weeks focused on two simple questions: "What did you complete?" and "What is currently blocking you?" Documenting these check-ins directly inside the workspace creates a running factual record that eliminates year-end guesswork.

    • Real-Time Peer Recognition: Providing a system where coworkers can give visible shoutouts for cross-functional help ensures behind-the-scenes work gets tracked and acknowledged.

    • Separating Coaching from Compensation: Performance coaching happens continuously to help employees improve in real time. Salary band and compensation reviews occur on a distinct, transparent schedule based on objective market rates and completed quarterly goals.

Why Full & Final (F&F) Settlements Take 45 Days

When an employee resigns, the offboarding process usually turns into an uncoordinated sprint across disconnected departments:

      • The Lost Laptop Dilemma:  IT has to check through old purchase invoices or spreadsheet columns to figure out which exact monitor, serial number, and laptop were handed to an engineer three years ago.

      • The Security Gap: Without centralized account management, an employee can leave the company while their access to company Google Drives, code repositories, or customer databases stays open for days or even weeks.

      • The Arithmetic Conflict: Finance, HR, and the employee spend weeks disputing how many casual leaves were left, whether unworked notice period days get deducted from gross or basic pay, and how travel reimbursements factor in.

        The 5-Day Automated Exit Workflow

Closing out an employee exit should take less than a week. The system just needs to run departmental tasks at the same time instead of in a slow sequence:

        • Simultaneous Department Checklists: The moment a manager approves a resignation and sets the Last Working Day (LWD), the platform sends simultaneous action items to IT, Admin, Facilities, and Finance.

        • Asset Tracking Tied to Clearance: Hardware serial numbers are linked directly to the employee's internal profile from day one. IT inspects the hardware, marks the device returned in the system, and clears the hardware checkpoint.

        • Scheduled Account Termination: Access to company email, single sign-on (SSO), and internal portals is set to terminate automatically at the end of the employee's final working day.

        • Automated Settlement Calculations: The system calculates the final payout numbers automatically:

          • Money Owed to Employee: Earned salary for the final month + Cashed-out unused leaves + Approved pending expense claims + Statutory gratuity (if the employee hit the 5-year tenure mark).

          • Money Recovered by Company: Notice period shortfall deductions + Unpaid salary advances or personal loans + Missing equipment costs.

          • Statutory Withholdings: Final calculated tax deductions (TDS) and provident fund contributions.

        • Dual-Approval Payout (Maker-Checker): Payroll generates the final statement with attached sign-off logs, a finance lead verifies the numbers, leadership authorizes the payment, and the funds disburse via direct bank transfer in days instead of weeks.

        Operational Self-Assessment

Run your internal processes through these practical questions:

        • Do managers write performance reviews from a running log of notes, or do they scramble to remember accomplishments from nine months ago?

        • Can your teams adjust quarterly milestones when company plans change without breaking your performance metrics?

        • When someone resigns, do IT, HR, and Finance get notified at the exact same moment, or does HR have to chase down each team individually?

        • Can your business shut down all software accounts and revoke internal access for an exiting worker within an hour of their departure?

        • Can your finance team issue a complete, verified Full & Final settlement slip and payout within 5 business days?
